Changing a photo background sounds like a single operation — remove the old, drop in the new. In practice, it is two separate problems that each have their own failure modes, and a good result depends on both going right.

The first problem is the cutout: separating the subject from the original background. Modern AI handles easy cases (a person against a plain wall, a product on a solid surface) almost perfectly. The hard cases are hair, fur, semi-transparent fabrics, and anything with motion blur — all places where the exact boundary between subject and background is genuinely ambiguous in the original photo.
